Our methodology is structured in 10 steps, each step representing an element that will be used as a foundation to build a complete Digital Transformation Plan.

Transformation Planning

Transformation Planning aims to build and set up the Customer Digital Transformation planning elements including the Business Case, the end-to-end Architecture, the Vlocity Product coverage, the Transformation roadmap, and planning. Important to notice that this phase can be delivered in a few weeks, the critical factor being the availability of key Business and IT experts and sponsors of the client to support all the activities.

Key activities here consist of understanding Client business and IT priorities, process and/or system pain points, ongoing and to-be channels strategy and approach, Digital strategy and current and planned initiatives, … as well as identifying key business and/or IT KPIs. The goal is to build a BSS or CRM Digital Transformation business case and TCO model supported by Vlocity Business and IT KPIs real-life benchmarks.

Key activities consist of understanding as-is Architecture, legacy systems and ongoing transformation initiatives including Integration layer initiatives (ex. Common ESB, API gateway, Microservices architecture, ETL …) and/or Master Data Management initiatives (ex. MDM for Customer data, …) as well as establishing a vision of the to-be architecture based on Vlocity Solution map, and key directions in terms of channels integration strategy, Data strategy, Integration strategy, and legacy systems decommissioning.

This step aims to assess the Vlocity product against Client Business and IT key requirements. For the matter of efficiency, this takes place through Vlocity / Salesforce Product workshops (i.e. Product Hackathon) where Client’s Business and IT architects, SFDC/Vlocity Solution Engineers, and Product experts meet to respond to all product questions and showcase stories or business / IT scenarios through the product.

This step is the cornerstone of the Customer Digital Transformation Planning and consists of drafting the Transformation roadmap, with its stages or waves of Business Capabilities that would be introduced progressively considering the outcomes of the previous steps (ex. Business or IT priorities, business value, business launch dependencies, architecture evolution, legacy systems dependencies,). The Transformation roadmap is built with MVP (Minimum Viable Product) in mind: “Launch quickly, improve often, get better results”.

This step concludes the transformation planning activities and consists of estimating the Digital Transformation implementation – this activity is in general done with the support of an SI or Delivery partners, several methods of estimation are applied (i.e. Top down: by comparison of similar projects with similar scope, bottom-up: by estimating the units of work to deliver based on Abacus, FTE model: by estimating the number of FTEs per skills to deliver the project). These activities can benefit from our Vlocity’s experience in estimating more than 100 projects in collaboration with our Clients and Partners.

Governance Planning

Governance Planning aims to establish a Digital Transformation program organization, governance, methodology, roles & responsibilities, staffing/profiles needs, … all the elements enabling to prepare a successful launch of such a program.

This step aims to work in collaboration with the Clients and/or the Delivery partner to establish program organization (ex. Leadership & Governance: strategy, stakeholders, capacity, methodology definition; Enterprise Planning: innovation, value, experience & architecture framework, delivery engines) with a goal to set up an Operating Model Framework for the future, driving innovation and productivity with fast, repeatable delivery. In this step, the program methodology fundamentals will be established including which Agile framework (ex. SAFe, Scrum) to use, the need for Hybrid Agile (ex. Legacy systems project dependencies), agile and Continuous Integration tools.

In this step, main program activities are split in work streams (ex. Command center, Business Deployment, Vlocity Configuration, Integration, Data Migration, …) with a goal to define clear responsibility level of Client (Business and IT), a Delivery partner (if any), Vlocity and other project stakeholders (ex. Salesforce).

This step consists of detailing the skills and profiles required to deliver the activities planned for each workstream per Transformation roadmap wave. For instance, for the Command Center Workstream, several profiles are required including Client IT project Leader, Client Business project leader, Client Product Owner(s), Client Enterprise Architect, Vlocity Program Architect, Salesforce Program Architect, … At the end of this activity, the program has a detailed view of all the profiles and skills required to deliver the roadmap stage and can focus on finding the best staffing to fill the roles.

In this step, a detailed RACI (Roles & Responsibilities: R: Responsible, A: Accountable; C: Contributor, I: Information) matrix is set up on all program activities and deliverables. The goal is to ensure that all parties involved in the implementation have clear roles defined within an agreed Agile framework.

Finally, this step aims to consolidate all program elements including planning, staffing, estimation, costs, methodology, governance, … which is going to become the program reference. This step will also consist of establishing a first version of the main program risks and proposed mitigation plan.
